How to Know Which Scenario You're In
Last January, a homeowner called me in a panic. Their old oil boiler had just died, they had two estimates—one for a Viessmann heat pump, one to replace the oil tank—and they wanted an answer by the end of the day. I couldn't give them one. Not because I don't know my stuff. Because the right answer depends on the scenario, not on the brand.
There's No Single “Best” Heating System
Search for “best heating system” and you'll get a hundred confident answers that contradict each other. Here's the thing: most of them are right—for someone else. The choice depends on your building, your budget, how long you'll stay, and whether you need heat tomorrow or want to cut costs years from now. Why does this matter? Because the wrong choice is expensive, and the best choice is unique to your situation.
I'm a heating system installer in New England. I've been installing residential and small commercial heating systems for 11 years, and I've personally made enough documented mistakes to fill a checklist. This guide works through the four main scenarios I see:
- Whole-home, long-term heating: a heat pump like the Viessmann Vitocal 250-A.
- Small, temporary, or quick heat: an electric heater.
- Off-grid or extreme cold: a kerosene heater.
- Already have a working system: a smart thermostat—including how to reset Nest thermostat.
Four scenarios. No universal winner. Let's walk through each.
Scenario A: Whole-Home Comfort and Lower Long-Term Bills → Heat Pump
The Viessmann Vitocal 250-A is the unit I've been installing most often for single-family homes and small commercial spaces since 2023. The number that matters most is the Viessmann Vitocal 250-A COP—coefficient of performance. As of January 2025, the published datasheet (accessed from viessmann.com) shows a COP of roughly 4.6–5.0 depending on test conditions. In plain English: for every 1 kWh of electricity, you get about 4.5 to 5 kWh of heat. You're moving heat instead of creating it, which is why it beats resistance heating on running costs.
That's not a magic number. It depends on outdoor temperatures, water temperatures, and how well your building holds heat. If your house leaks air like a sieve, the heat pump will still work, but your savings will be way thinner than the brochure suggests.
There's also hot water. You don't need a separate boiler and a separate water heater—a heat pump can handle domestic hot water with the right Viessmann water heater or storage cylinder. One system instead of two.
Here's where I have a strong opinion: you don't need to be a developer to get a good heat pump quote. When I started my own business, I remember distributors blowing off small orders. The vendors who treated my first $200 orders seriously are the ones I still buy from on $20,000 jobs. That attitude matters for homeowners too. If a contractor won't size a system for your 1,200-square-foot house because it's too small, that's a red flag.
Honestly, I still second-guess big-ticket recommendations. I suggested a full Viessmann setup to a retired couple last fall—heat pump plus hot water cylinder—and I didn't relax until their first winter utility bill arrived. When it did, it was about 42% lower than their old oil habit. There's something satisfying about being right, but I don't recommend betting your budget on a sales pitch. Scenario B: Quick, Small, or Temporary Space → Electric Heater
If you need heat today for a garage workshop, a rental apartment, or a home office, waiting months for a heat pump quote isn't realistic. An electric heater is the no-brainer.
Electric heaters are 100% efficient at converting electricity to heat. The U.S. Department of Energy says that. But efficiency isn't the same as cost. In Massachusetts, electricity runs about $0.33/kWh as of January 2025. A 1,500W space heater running 8 hours a day uses about 12 kWh—roughly $4 a day. That's $120 a month for one room. Fine for occasional use, painful if you run four of them all winter.
Look, I'm not saying electric heaters are bad. They're a tool. Use them for the right job. I once sold three electric heaters to a customer for a two-car garage, then wondered why they were angry about their electric bill. My mistake: I didn't ask how many hours they'd actually run them, or how cold the garage really gets. Now I do.
Keep anything flammable away from them. They're cheap and simple, but they're not a whole-home primary system.
Scenario C: Off-Grid or Extreme Cold → Kerosene Heater
Kerosene heaters are the ones people argue about. I have mixed feelings. On one hand, they throw out massive heat—enough to warm a frozen barn in minutes. On the other, they smell, they need ventilation, and storing fuel is a pain.
When do they actually make sense?
- Construction sites where you need to cure concrete.
- Emergency backup when the power is out and your furnace can't run.
- Remote cabins with no grid connection.
A client in February 2024 needed to heat a pump house after the pipes froze. He called at 7 a.m., needed heat by noon. Normally I'd install a small electric heater, but there was no power on site. Kerosene was the only option that worked. In hindsight, I should have warned him more about ventilation and condensation. The unit did its job, but the smell lingered for days.
Safety matters more than heat output. A kerosene heater produces carbon monoxide and consumes oxygen. You need ventilation. Don't confuse kerosene with diesel or heating oil—getting that wrong is a deal-breaker. If you're uncertain, ask a supplier before you burn anything.
Scenario D: You Already Have a Working System → Smart Thermostat
Sometimes the cheapest upgrade isn't a new boiler or heat pump—it's a smarter control. I've lost count of service calls where the equipment was fine and the controls were driving everyone crazy.
A common question: how to reset Nest thermostat. If yours is showing “delayed,” unresponsive, or still linked to a previous owner's account, here's the basic process per Google's support page (accessed January 2025):
- Press the thermostat ring to open the Quick View menu.
- Turn the ring to Settings and press to select.
- Turn to Reset and select.
- Choose the reset type—Restart, Schedule, or Factory Reset.
- Confirm. A factory reset will ask for a code shown on the screen.
But here's the part that gets people: if the Nest has no C-wire (common wire), the battery can drain and the thermostat goes offline. A factory reset won't fix that. You need a C-wire or an adapter.
Will a Nest work with a Viessmann system? Possibly. Compatibility depends on the exact boiler or heat pump model. Some Viessmann units use a proprietary digital bus (Vitotronic) that a standard Nest might not talk to directly. A simple on/off hookup can work, but you may lose modulating control. If efficiency is your goal, that's not ideal. Check with a qualified installer before you buy.
And if a contractor refuses to wire a smart thermostat into a small apartment system because “it's not worth their time,” find someone else. Small jobs deserve the same professional treatment as big ones.
How to Know Which Scenario You're In
Here's the decision guide I use with customers. Ask yourself these questions:
- Does the building need primary heat for 8+ months a year? → Scenario A (heat pump, plus hot water if needed).
- Is the space small, temporary, or used only a few hours a week? → Scenario B (electric heater).
- Is there no reliable power source, or do you need extreme heat fast? → Scenario C (kerosene heater, with ventilation).
- Do you already have a working system and just want better control? → Scenario D (smart thermostat).
If you're stuck between A and B, here's my honest rule of thumb: if you'll be in the space more than two winters, do the math on a heat pump. The upfront cost hurts, but the operating cost is usually way lower. If you'll be gone in 8 months, buy the $60 space heater and don't feel guilty.
One more thing: don't take my numbers as gospel. Energy prices change, COP depends on test conditions, and every house is different. The figures I quoted are based on January 2025 data. If you want precision, run a load calculation and check the current datasheet.
Bottom line: the best heating system is the one that fits your actual situation. No manufacturer—including Viessmann—makes the perfect product for everyone. But with a clear checklist, you can probably get this right. I've made enough mistakes for both of us.
